You'd be amazed at how much weight you can remove from a hammer when you really want/need to. If the piano is not worth putting a proper size hammer on (or owner is not willing to spend $$), then tapering, trimming all excess wood, drilling holes in molding, filing, etc. will really lighten them up. I would always recommend a proper set of hammers to start with, but if that is not an option, I say start hacking away.
