Ken,
I think the answer to your final question is "yes". I had a situation where
most of the hammer butts started being noisy all within a couple of weeks
time. Real leather has a slight knap to it which seems to act as a cushion:
just enough to quiet the jack as it slides back under. Be careful when
replacing the "leather" that no glue gets onto the felt jack stop. That will
cause a nasty noise, too!!

Since the click happens only on some keys, I would suspect that the bridle
wire is set too close to the backcheck wire. On a real hard blow, the two
wires contact each other and click. I do however replace the black stuff
when I can. I don't remove the hammer butts, but remove the dampers and
damper spring rail. I then tilt all hammers forward and that gives me the
room to change these felts. I use hot glue (with the glue gun) for this
purpose.  For me, this is what works best.
